Three engagements, written with their numbers

Snack factory, East Java

Sales rose three years running while net profit fell. The owner assumed ingredient costs; in fact eighty two products were sold at prices never recalculated since 2019.

Gross margin rose from 18.4 to 24.0 percent in eleven months: repricing +4.2, materials -1.6, shrinkage +2.1, labour -0.9, delivery +1.8. Fourteen products were discontinued, and nobody was laid off.

Eight warehouses holding twenty one billion rupiah of stock, each recording it differently.

Stock fell 31 percent with no loss of sales, and 6.4 billion rupiah of cash came back within seven months.

Outpatient waiting averaged 94 minutes with complaints rising monthly. Management was sure they needed more doctors.

Waiting fell to 38 minutes with no new doctors, by changing scheduling and registration order. Two clinics moved floors.

The same way of working every time

  1. Two weeks reading

    I read two years of data and walk the site without changing anything. It ends in one page with three hypotheses and the numbers that support or weaken each.

  2. One small change first

    The first change is always the easiest to undo, so the team sees this is not an upheaval. Usually in week three.

  3. Two days a week on site

    Not meetings, but standing where the work happens. Changes are agreed with the people who do them, not announced to them.

  4. An internal successor from the start

    Someone from the team is named as successor in month one, not in the last month. They run the numbers meeting from month four.

  5. Handover and report

    The final report carries raw data, the calculation files, and a list of what is unfinished. I answer questions free for three months after.
